IT Services Pyramid Had a Fifty-Year Run. Here’s What Replaces It

I have published three pieces this week that together make a single argument: agentic AI is not the next technology cycle, it is the end of the business model the IT services industry has run on for fifty years. If you read them in order, the case builds from definition to consequence to action.

The first piece answers the question everyone is dancing around — what is agentic AI, actually. I deliberately wrote the definition from the builder’s seat rather than the boardroom’s. Where traditional IT executes instructions, agentic AI executes intent. It is the next workload abstraction, the rung above serverless, and its strategic promise is that it turns your existing AWS, GCP, and data platform investments from systems of record into systems of autonomous execution. The agentic era does not obsolete your estate or your experience. It activates both.

The second piece is the one that makes leadership uncomfortable. A client’s procurement lead asked me why the managed services price was the same as last year if my teams were now using AI. Nobody at the table had an answer. That question is coming for every services and consulting firm on the planet, because our industry sells human effort and agentic AI deflates the labor content of precisely the work those contracts cover. Stop billing hours for work agents perform. Reprice on transactions and outcomes. Make governance your wedge. Lead the deflation or get dragged through it.

The third piece gets concrete about the people. The delivery pyramid was never an accident — it was both a cost structure and an apprenticeship system, and agents absorb its base. What replaces it is a diamond on a silicon foundation: fewer juniors, a thick middle of domain experts and orchestration architects, and a new role that barely existed eighteen months ago, the agent supervisor. Along the way, billable utilization stops measuring value and starts measuring the wrong thing entirely. Run your firm on it for three more years and you will systematically promote the people agents are replacing.

The pyramid had a fifty-year run. It earned its retirement. What gets built in its place over the next three years will decide which firms are still growing in 2030 and which are managing decline while insisting everything is fine. I would rather be building.
